You decide to finally write the operator's manual. Feels like a weekend job. A document, a few photos, some warnings, done.
It is not a document. And the reason it never gets done is worth understanding, because it is the same reason the AI you just bought isn't fixing it.
To say what the machine does, you have to say what it is. To say what it is, you have to say what actually ships - and that means engineering and production have to agree. When a customer calls two years later, support has to know what that specific unit left the building with. Change one bolt, one spacer, one wheel, and it ripples: the drawing changes, the line changes, the manual changes, the invoice changes, the parts lookup changes. The manual isn't the task. It's just the place where all of that becomes visible at once.
So the manual is perpetually almost-done, and everyone blames the writing. The writing was never the problem. The problem is that the truth the manual renders runs through the whole building, and the building doesn't agree with itself. Engineering's drawing says one thing, the line builds another, the parts desk remembers a third - and purchasing, working a six-week lead time, is still receiving the version you changed a month ago. So "what actually ships" depends on the day you ask. You don't have a documentation gap. You have four versions of what you make, drifting against each other on different clocks, and the manual is where they finally have to reconcile - which is exactly why nobody wants to start it.
And this isn't paperwork you can shrug off. I've watched a change on the line reach purchasing weeks too late - the new part not on the shelf, the old one still on order - and watched the floor go idle waiting for it. When the line stops, people go home. A part nobody knew to reorder becomes a paycheck someone didn't get, and a plant that can't say when that will happen next is a plant that can't keep people. That's the real cost of drift running through the whole building: not a wrong page. A dark floor.
Here's where the new tools trip people up. AI will draft that manual in minutes now. Genuinely good - production-grade, structured, formatted. But drafting was never the bottleneck. AI cannot make engineering and production agree on what ships. It cannot make a change propagate through sign-off. Point a fast machine at an organization that doesn't agree what it builds, and you get a beautiful manual that's confidently wrong. You didn't fix the problem. You rendered it faster.
The fix isn't a better document. It's four moves, and they're about the building, not the writing:
Pick the source of truth. Right now the drawing, the line, the manual, and the invoice all claim to say what ships. One of them is authoritative. Name it out loud. Until you do, you have four opinions wearing the costume of a record.
Name the change path. When something changes, who signs off, and where does the record update first? That's not bureaucracy - it's the single difference between a truth and a rumor. A change that doesn't propagate is how the parts desk ends up interrogating a customer about a spacer.
Make everything else a view. The manual, the parts lookup, the quote, the spec sheet - those aren't separate documents to maintain. They're renders of the one record. Maintain four documents and they drift by Tuesday. Maintain one record and the four stay true for free.
Then point the machine at it. On top of a governed record with a sign-off path, AI is genuinely the magic everyone promised - it drafts, cross-links, and updates against something true. On top of four opinions, it just makes the mess look professional.
The manual was never the hard part. The hard part is that what you build is a truth spread across your whole building, and no tool on earth makes people agree - structure does. Draw the map, name who signs, make one record the source, and the manual falls out of it almost as an afterthought.
The machine is cheap. The map is the job.
